Why "Best Practice" Sometimes Produces the Worst Results
There's a comfortable assumption in business that if you follow standard hiring and management practices closely enough, results will follow. Sometimes the opposite is true: doing everything the conventional way can produce consistently worse outcomes, simply because it was never designed around the specific people actually doing the work. In a recent conversation on my podcast, this idea came through a genuinely dramatic turnaround, a business that went from losing millions to selling for hundreds of millions, largely by rethinking who sat where.
Fit Matters More Than Talent Alone
It's tempting to assume a talented hire will succeed in whatever role they're placed in. In practice, people are wired differently, some are naturally analytical and detail-oriented, others are relationship-driven and persuasive, and forcing someone against their natural wiring rarely produces good results, no matter how capable they are. Understanding how someone is actually hardwired, through structured assessment tools or simply careful observation, and matching that to the role they're given changes outcomes dramatically. A brilliant analyst asked to cold-call customers, or a natural relationship-builder buried in spreadsheets, is a mismatch no amount of talent will fix.
Rebuild the Seats, Not Just the People
When a team isn't working, the instinct is often to replace individuals one at a time. A more powerful approach is to redesign the roles themselves first, then let people self-select into the seats that actually fit who they are. Ron Cox, a leadership consultant who took a struggling organisation from a multimillion-dollar loss to a major acquisition in under four years, described literally mapping out team roles and inviting employees to identify where they genuinely belonged, resulting in the majority of positions changing hands. Employee retention improved dramatically, not because people were replaced with better talent, but because the existing team was finally arranged around its actual strengths.
Listen Before You Lead
A recurring theme in high-functioning teams is a simple discipline: leaders who ask more than they tell. Structured feedback, from departing employees, current staff, and customers, tends to reveal exactly what needs to change, often more clearly than any strategic planning session could. Multigenerational and diverse teams, when genuinely given room to speak without fear of consequences, surface ideas that a single leadership perspective would never generate. The instinct to have all the answers is usually the very thing blocking better ones.
Empower the Frontline to Fix Problems on the Spot
Some of the strongest customer loyalty is built not by avoiding mistakes entirely, but by how quickly and generously a problem gets resolved when something goes wrong. Giving frontline staff real authority, a budget, a decision-making mandate, to fix issues immediately rather than escalating through layers of approval turns a bad experience into a story people tell for years, in the best possible way.
The Question Worth Asking
The businesses that turn themselves around rarely do it through a single brilliant strategic move. They do it by asking better questions, of their family, their mentors, their team, and their customers, and then genuinely listening to what comes back. Growth, it turns out, usually starts with humility, not certainty.
