How Entrepreneurs Build Leadership As They Grow

It's easy to treat communication as one leadership skill among many, useful, but no more important than strategy or vision. In a recent conversation on my podcast, a more accurate picture emerged: communication isn't one leadership skill among several, it's the mechanism every other leadership behavior depends on to actually function.

Clients and teams often arrive with a specific request already formed, a system to build, a training to deliver, a tool to implement. Taking that request entirely at face value, without investigating the actual context behind it, risks solving a surface problem while missing the real one underneath. A request for a customer relationship system, for instance, might actually be masking a much bigger operational bottleneck that no new software alone will fix. Building in a genuine assessment phase before jumping to solutions, understanding the full context of what's really happening, tends to produce far more useful outcomes than simply delivering exactly what was originally asked for.

A leader who communicates something important once often assumes the message has landed and moves on. In practice, a single announcement rarely holds up against the dozens of competing demands on people's attention. Jose Solera, a leadership coach who spent over two decades in corporate technology roles before consulting independently, described a case where a CEO's company-wide message needed to be repeated within a few months, not because the first version failed, but because without repetition, even important messages get treated as a passing announcement rather than something that genuinely matters. Reinforcement isn't redundancy, it's what turns a one-time message into something people actually retain.

Some people display natural leadership instincts early, in the workplace, in a classroom, even on a childhood sports team. That natural inclination gives certain people a head start, but it doesn't mean leadership is unavailable to everyone else. Structured models that break leadership into learnable behaviours, credibility, trust-building, understanding context, inspiring others, creating safety for initiative, and responsible stewardship, treat leadership as a skill that can be deliberately developed, not a fixed trait some people simply have and others don't.

There's a persistent assumption that a growing business needs a growing headcount to match. In practice, plenty of consultants and founders deliberately keep their operation to a single person, bringing in trusted collaborators only for specific projects rather than building permanent staff. That choice isn't a limitation on ambition, it's a decision to size the business around the life someone actually wants to live, rather than around an assumed model of what growth should look like.

Leadership isn't something a person either has or doesn't. It's built through consistent communication, genuine curiosity about the real problem underneath the stated one, and deliberate practice of specific, learnable behaviours over time. The businesses and teams that function well aren't led by the naturally gifted few, they're led by people willing to keep developing the skill.
