Why the Hardest Part of Business Has Nothing to Do With Strategy

Ask most founders what makes running a business genuinely difficult, and the answers tend to focus on external factors, cash flow, competition, finding the right staff. In a recent conversation on my podcast, a different answer came up, one that had far less to do with the market and far more to do with the person building the business.

The Business Only Grows as Far as You Have

There's a specific kind of exposure that comes from building something of your own: every insecurity, doubt, and unhelpful habit you've been quietly carrying gets a spotlight shone directly on it, whether you want it there or not. Tim Beynon, who built a UK fitness brand serving over 2,500 members, described this as the toughest and simultaneously the most valuable part of running a business, because there's genuinely nowhere to hide from it. As the owner, you become the ceiling. The business can only expand as far as you've personally grown, which means every plateau is worth examining honestly rather than blaming entirely on external circumstances.

Niching Down Beats Spreading Yourself Thin

Expanding into new offerings feels like growth, more services, more categories, more ways to serve a wider audience. In practice, spreading focus across too many directions at once often slows overall growth rather than accelerating it. A business that stayed genuinely narrow, doing one thing exceptionally well, frequently outgrows a broader version of itself precisely because narrow focus concentrates effort instead of diluting it. Choosing to specialise isn't a limitation on ambition, it's often the fastest route to real momentum.

Let the Data Decide, Not Just Your Personal Preference

It's tempting to build a business entirely around what genuinely excites you personally, and personal passion does matter. But testing decisions against actual data, rather than assumption alone, often reveals something more useful than instinct on its own. Running nearly identical ad campaigns targeting two different audiences and comparing the actual return on each removes guesswork from decisions that would otherwise be driven purely by preference. Passion earns you the motivation to keep going. Data earns you the confidence that you're actually building the right thing.

Know Your Margin, Not Just Your Revenue

A business can generate significant top-line revenue and still be in genuine financial trouble if expenses are growing just as fast, or faster. A business bringing in a fraction of another's total revenue can end up more profitable and more sustainable simply because the margin is protected. Founders who focus purely on revenue growth, without tracking margin closely, often find themselves working harder for a bigger business that quietly delivers less actual profit than a smaller, tighter one would.

Get Clear on What You Actually Want to Earn

One of the simplest, most overlooked exercises in building a business is deciding upfront, honestly and specifically, what income you actually want to take home. Without that clarity, it's easy to spend years building a business that grows in size while the founder's own take-home pay stays disappointing, buried under expenses, staff costs, and reinvestment that was never deliberately planned around a real personal target.
