How To Build An Intentional Business Around Your Lifestyle

Why Bigger Isn't Automatically Better

There's a persistent assumption in business culture that growth is the goal, more revenue, more staff, more scale, almost by default. Few people stop to ask whether that growth actually serves the life they wanted in the first place. In a recent conversation on my podcast, this question came up directly, from someone who's spent 17 years deliberately keeping a highly profitable agency at exactly two people.

You Can Build Real Success Without Ever Hiring a Team

It's easy to assume a growing business automatically means a growing headcount. In practice, many founders who scale through hiring end up further from the actual work they loved, managing people and payroll instead of doing the thing that drew them to the business in the first place. Staying deliberately small isn't a failure to scale, it's a choice to protect what made the work meaningful, and it's entirely possible to build a genuinely high-revenue business without ever building a large team.

Choose Your Clients Before They Choose You

Not every prospective client belongs in your business, and waiting until a bad fit is already causing damage is far more costly than filtering earlier. A useful practice is defining clear red flags in advance, so that when they show up in a conversation, you already know how to respond, either declining outright or quoting a price high enough to make the decision for them. Joel Miller, who built his agency alongside his twin brother without ever hiring outside help, described this exact approach when we spoke: pricing difficult prospects out rather than saying yes to relationships he already knew wouldn't work.

Full Ownership Beats Divided Responsibility

There's real value in being able to tell a client, honestly, that you personally take responsibility for everything delivered, rather than distributing blame across a project manager, a designer, and a developer. That level of ownership isn't just good for accountability, it's also a filter in itself, prospects who want a large team behind their project will self-select out, while the ones who value direct expertise will lean in.

Define Success by What You Actually Need, Not What You Assume You Should Want

One of the simplest but most overlooked exercises in business is calculating your actual living expenses, not your aspirational ones. Many founders discover the number required to feel genuinely comfortable is far smaller than the revenue target they've been chasing without examining. Once that baseline is clear, growth becomes something you choose deliberately, rather than something you pursue out of vague anxiety that you should always be earning more.

What Matters Most

Somewhere along the way, "scale or die" became the default business narrative, and it left very little room for founders who simply wanted a good business, not a huge one. Building a business that fits your actual life, rather than an imagined version of success borrowed from somewhere else, isn't a smaller ambition. It's a more honest one.
