You Do Not Have to Scale. Here Is What Nobody Tells You About Building a Business on Your Own Terms.
Let me ask you something uncomfortable.
Whose definition of success are you actually chasing?
Because if you have been building your business based on what the Business Insider articles say, what the hustle culture gurus preach, or what the scale-or-die crowd keeps shouting — this episode is going to stop you in your tracks.
My guest on the latest episode of You're The Boss is Joel Miller, co-founder of a 17-year marketing agency that has done things entirely on its own terms. No full-time employees. No sprawling team. No sacrificing the work he loves to manage overhead he never wanted. Just Joel, his twin brother Alan, half a million dollars in revenue, and a very clear sense of what success actually looks like for them.
The Dirty Secret of the Service Industry
Here is what Joel said that I want every business owner to write down.
He knows agency owners doing millions of dollars a year in revenue who take home less than he does.
That is not a fluke. That is what happens when you chase headcount and volume without asking the most important question first: what kind of life do I actually want?
When you hire people, you stop doing the work that attracted you to the business in the first place. You become a manager. A payroll worrier. A counsellor for employee dynamics you were never trained to handle.
And somewhere in all of that, the original reason you started — the clients, the creativity, the craft — gets quietly buried under the weight of running a company that was never designed around your actual life.
Joel and Alan never let that happen. And their business is stronger for it.
The Competitive Advantage Nobody Talks About
Running lean is not just a lifestyle choice for Joel. It is a deliberate business strategy.
When he gets on a call with a prospective client, he tells them two things upfront. First: you are going to talk to me and then work with me. Second: I take full responsibility for everything we do together.
No passing the buck. No blaming the project manager or the designer. Just full ownership.
That kind of accountability is rare. And for the right clients — the ones who value that directness — it is incredibly compelling. For the wrong ones, the ones who wanted a big agency with layers of people to absorb their chaos, it filters them out naturally.
Which brings us to the part of this conversation I loved most.
Choosing Your Clients Before They Choose You
Joel is very clear about this. Before you think about hiring, look at your current client list first.
Who is consuming 80 percent of your time but paying 20 percent of your bills? Who raises those little red flags — the ones that feel like PTSD from the last time you ignored them? Who is asking for more than what was agreed, bargaining you down on price, or making you dread opening your inbox?
Those are the clients you need to let go of, kindly and strategically, before you ever consider bringing someone else into the business to help carry the load.
And when new enquiries come in with those same red flags? Joel's approach is simple. Quote a price that reflects the pain. If they say yes, at least you are being compensated for it. If they say no, you just saved yourself months of misery.
I have done exactly the same thing. Once you know your value and stop being afraid to stand behind it, the bargaining largely stops.
People Over Profits — The Business Philosophy That Changes Everything
The part of this conversation that really landed for me was right at the end.
Joel talked about ordering your life rightly. About the difference between the life you accidentally fell into and the life you actually want. About recognising that relationships — the ones with clients, with family, with the people who matter — outlast every business tension, every mistake, every revenue dip.
He said something I think every entrepreneur needs to hear:
Figure out your actual baseline. Write down your real expenses. Understand what you genuinely need to live well. Because when you do that exercise — really do it — most people discover it is a lot less than they thought. And a lot less than what they have been stressing themselves out to chase.
That is not settling. That is clarity. And clarity is what lets you build a business that actually fits your life instead of consuming it.
What This Means for You
Whether you are just starting out or you have been running hard for years, Joel's story is a permission slip.
You do not have to hire to grow. You do not have to scale to succeed. You do not have to work with every client who walks through the door or chase a version of success that was never yours to begin with.
Define what you want. Build towards that. Choose the clients who belong in it. And stop letting someone else write the story of what your business is supposed to look like.
That is what being the boss actually means.
