Why Most People Hire the Wrong First Person

When a solo operator finally reaches the point of bringing on their first hire, the instinct is almost always to hire someone who does more of what they already do. In a recent conversation on my podcast, that instinct turned out to be one of the most common, and most costly, mistakes in scaling past a one-person operation.

Hire for Structure Before You Hire for Delivery

A specialist earning solid income solo often assumes their first hire should be another specialist in the same skill. In practice, bringing a second specialist into a business with no real systems just means dropping them into chaos alongside you. Benas Leonavicius, a freelance SEO specialist who scaled past six figures solo before transitioning into building an agency, described choosing a completely different first hire: someone focused entirely on turning his existing knowledge into documented systems, CRMs, and processes before ever bringing in additional service delivery help. Organising the business itself, before scaling the client work inside it, tends to make every hire after that first one dramatically easier.

Simplify Your Service and Pick a Connected Niche

Working long hours on a small number of complex projects often creates its own trap: no time left to pursue new clients, and a sharp income drop the moment those projects end. Simplifying the service offered, choosing work that delivers strong results without requiring enormous time investment, allows more clients to be served simultaneously rather than sequentially. Choosing a niche where clients are naturally well-connected and non-competitive, rather than one where everyone is fighting over the same small pool of prospects, also makes referrals far easier to generate, since there's no incentive for people in that niche to withhold recommendations from each other.

Retainers Beat One-Off Projects for Predictable Income

The classic feast-and-famine cycle familiar to almost every freelancer stems directly from relying on one-off projects that inevitably end, forcing a constant scramble to replace them. Shifting toward long-term retainer relationships removes much of that unpredictability, trading occasional larger paydays for steady, forecastable income that doesn't require constantly restarting the client acquisition process. Referrals help fill the pipeline, but a business built entirely on referrals still lacks the predictability that structured retainer relationships provide.

SEO Is Shifting From Keywords to Brand Presence

Search visibility used to be driven almost entirely by keyword optimisation on a single website. As AI tools increasingly synthesise information from across the web rather than simply ranking individual pages, visibility is shifting toward overall brand presence, how consistently a name appears across podcasts, articles, and social platforms, rather than how well a single page targets a specific search term. That shift makes personal branding and genuine visibility, not just on-page optimisation, an increasingly central part of being found at all.

Systems First, Scale Second

The instinct to hire more of yourself, chase every project, or optimise for keywords alone all share the same underlying flaw: they scale effort without first building the structure that effort actually needs to compound. Systems, the right niche, predictable income, and genuine visibility all have to come before scale, not after it.
