Why Punishing Mistakes Teaches People to Hide Them
The instinct to react harshly when someone makes a costly mistake feels justified in the moment, but it teaches exactly the wrong lesson. In a recent conversation on my podcast, this idea got tested through a genuinely painful early experience, one that reshaped how an entire company approached errors afterward.
Reward the Mistake, Then Fix the System Behind It
Publicly reprimanding someone for a mistake might feel like accountability, but it usually just teaches people to stop admitting when something goes wrong. Glenn Bostock, founder of a manufacturing company that grew from six employees to over 140, described the moment this became undeniable: after publicly berating an employee for an error, that employee quit immediately. When a similar mistake happened again later, Bostock chose the opposite response entirely, treating the error as valuable information rather than a personal failure, and the difference in outcome and team trust was stark. Punishing the person closes the door on hearing about the next problem. Treating the mistake as useful data keeps that door open.
Make It Safe to Surface Problems Early
A workplace practice borrowed from Japanese manufacturing, known as Gemba, involves reviewing problems openly at the place where the actual work happens, not to assign blame, but purely to build shared awareness. Employees are explicitly rewarded for flagging disruptions rather than quietly working around them or hiding them from leadership. That single shift, from concealment being safer than disclosure to disclosure being actively rewarded, changes what information a business actually has access to before small problems become expensive ones.
You Might Be the Problem You Keep Blaming Others For
It's a natural instinct to interpret ongoing friction with staff or clients as evidence of other people's shortcomings. Sometimes that's accurate. Just as often, a founder's own blind spots, an assumption that people should simply do what they're told, an unwillingness to examine their own management style, are the actual source of recurring problems. Genuine self-awareness, the willingness to consider that you might be the common denominator across repeated conflicts, tends to be the harder but more useful conclusion to reach.
Hire for Passion, Not Just a Mirror of Yourself
A common early hiring mistake is unconsciously favouring candidates who think and operate the way the founder does. In practice, a team built entirely from similar personalities and instincts tends to share the same blind spots rather than covering for them. Hiring for genuine passion in a specific role, alongside real skill, tends to produce far stronger performance than hiring purely for cultural resemblance to the person doing the hiring.
A Human Business Is Still a Business
Treating people well, rewarding honesty about mistakes, and building genuine engagement isn't in tension with running a profitable operation, it's often what makes one possible at scale. A business that people actually want to work for, and are willing to be honest inside of, tends to outperform one built purely on control and fear of consequences.
