From Freelancer to Agency Owner: The Shift Most People Get Wrong

At some point, many freelancers start asking the same question:
“How do I turn this into something more stable… something scalable?”
In a recent episode of You’re the Boss Podcast, I sat down with SEO expert Benas Leonavages, who shared his journey from freelancer to agency owner—and more importantly, what most people get wrong about that transition.
Let’s start here: earning more doesn’t automatically mean scaling.
Benas had already crossed the six-figure mark as a freelancer. From the outside, that looks like success. But behind the scenes, it was still dependent on him—his time, his energy, and his capacity.
And that’s the ceiling.
The real shift happens when you move from doing the work to building the system that delivers the work.
Why Systems Matter More Than Skills
One of the biggest mistakes people make when building an agency is thinking the next step is hiring someone to do what they do.
It sounds logical—but it’s often the wrong move.
Because if everything still lives in your head—your processes, your standards, your way of working—then hiring doesn’t create freedom. It creates confusion.
As Benas put it, before bringing in more client-facing roles, you need structure.
That means documenting:
How work gets done
How clients are managed
How decisions are made
Without this, every new hire becomes another version of you asking questions—and you’re still the bottleneck.
The Smarter First Hire
Instead of hiring another specialist, Benas recommends something different: bring in someone who can help you build the business behind the business.
Think operations. Systems. Process.
Because once your workflows are clear and repeatable, then you can scale with confidence.
It’s not the exciting part—but it’s the part that makes everything else possible.
Mistakes Are Inevitable—But They’re Also Useful
Scaling comes with mistakes. That’s part of the process.
Benas shared an example where a miscommunication in pricing led to financial loss. But instead of blaming the team, he looked at the system.
Where did it break?
What was missing?
How can we fix it so it doesn’t happen again?
That mindset shift is important.
If you build a culture where people are afraid to make mistakes, they stop taking ownership. But if mistakes become feedback for improving systems, your business gets stronger with every challenge.
This Isn’t a One-Time Setup
Here’s the reality: building an agency isn’t a one-and-done process.
Your systems will evolve. Your team will grow. Your structure will shift.
And that’s a good thing.
Because what works for you as a freelancer won’t work for you as an agency owner—and what works for a small team won’t work as you scale further.
The goal isn’t perfection. It’s progress.

If you’re thinking about moving from freelancer to agency owner, don’t just focus on getting more clients or hiring faster.
Focus on building something that can run without you being involved in every detail.
That’s where real growth happens.
